#3 I call it Cognitive-First AI

When I stopped asking how to go faster and started asking how I actually think, everything changed. I call it Cognitive-First AI. AI that works around your brain instead of the other way around.

I have started to see a pattern when I am building with AI. It is not about speed. It's about a different way of working with AI entirely.

Most people use AI to replace work. Write this email, generate this code or automate this or that.

I use AI to sharpen my thinking instead.

One replaces judgment. The other sharpens it.

The Split

When I tried Teresa Torres task manager I built it from scratch. It worked, but I couldn't use it because it didn't fit my brain. Same with other workflows I admired. Really great stuff, just not for me.

That is when I understood something. I wasn't missing out on anything. I was just trying to fit into someone else's way of thinking.

So when I built Pippi I didn't copy someone else's 188 skills. I asked Claude to understand my goals, my struggles, my work style, my brain. We built it around what I actually needed.

Not me adapting to the tool. The tool adapting to me.

What is Cognitive-first AI

It is not about the AI being smart. It is about AI matching how YOU think.

Most AI tools optimize for output with more skills, more automation and more features.

But more skills doesn't mean more value. More automation doesn't mean better decisions. And more features doesn't mean better fit.

Cognitive-first asks different questions:
- Does this match how I think?
- Does this sharpen my judgment?
- Does this remove friction or add noise?

AI doesn't replace my thinking. It removes everything blocking my thinking.

The POC

Pippi is the proof of concept for me. Not just a PM operating system, but an agent and a coach that remembers everything across sessions. Every decision, every pattern and every commitment.

It challenges my thinking when I drift. Keeps me at the right level of work, auto-captures my daily work and prompts me with questions to spot patterns. Reflects back any gaps between intention and action. And asks the hard questions to bring me back.

This is not productivity AI. Not automation AI. Not "let AI do it for you."

This is AI that moves at the speed of your thoughts.

Ask Yourself

Is AI making you think better or just work faster?

Are you adapting to the tool or is the tool adapting to you?

Are you building around your friction or copying someone else's solution?

And don't copy my system or others. Go build yours.

The future isn't AI replacing your thinking. The future is AI that removes everything blocking it. And when you build that kind of AI around how you actually think something else happens, you start to actually build around your own brain and that is not something any other framework can give you.
